Last week, a story emerged that many of us in the professional and consulting world would have preferred not to see. Deloitte Australia, one of the world’s most respected consulting firms, refunded part of a government contract worth over $440,000 after it was revealed that portions of a report had been generated using AI without proper oversight, and with fabricated citations.
At first glance, it is easy to categorize this as just another cautionary tale about technology misuse. Yet, the deeper we look, the more it reflects something far more human, an erosion of one of our most critical leadership skills: judgment.
Coincidentally I have been addressing this exact topic for the past two weeks as I not only see the immediate impact this phenomenon is having on professionals and organizations, but I can clearly anticipate the greater danger it will cause in the near future.
This event was not about the tool. It was about the decision-making process that allowed the illusion of competence to replace the discipline of critical evaluation. It was about what happens when intelligence becomes abundant, but discernment becomes scarce.
Real Problem Or Just a Hiccup?
AI did not write a report that was “wrong.” It wrote one that sounded right. The sentences were well-structured. The tone was professional. The information was plausible. But it lacked the intellectual honesty and contextual depth that separate informed thinking from automated output.
In the world of AI it would be mentioned that it lacked the “human in the loop” aspect. This is when qualified humans double check all the information that AI fetches.
What is most concerning is not that Deloitte used AI. It is that no one, within a system built on scrutiny and validation, recognized that something was off.
If a team of highly educated consultants, trained in analytical rigor, can fail to spot the difference between authenticity and automation, then what does that say about how modern professionals are learning to think?
The incident reveals something far more dangerous than flawed data, it exposes a growing dependency on cognitive outsourcing. We are not just letting machines do the work. We are letting them do the thinking.
A Broader Reflection on What’s Changing
In my work with executives, I have noticed an accelerating shift. Across industries and hierarchies, professionals are beginning to conflate speed with competence. The logic is simple but dangerous: If it’s done quickly, it must be efficient; if it looks clean, it must be correct.
AI reinforces that illusion perfectly. It delivers structure without friction, language without nuance, and certainty without process. It is a mirror that reflects our desire for productivity while concealing the slow decay of intellectual craftsmanship.
It is not only the employees’ fault in my opinion as management is starting to get used to fast output and now expects it. This puts a considerable strain on employees to deliver fast no matter what, and this is what compromises the quality of the work done delivered.
We have spent decades training professionals to optimize, to do more, faster, with less. Now, that very mindset is colliding with a technology that promises exactly that. The result is seductive: immediate completion without discomfort. But the hidden cost is steep: a weakening of the ability to evaluate, contextualize, and decide independently.
In essence, the Deloitte case is not an isolated error; it is a visible symptom of a widespread cognitive shift. We are witnessing the early stages of what I call judgment erosion, the gradual loss of one’s ability to discern quality in the presence of polished quantity. The result is even more scary as it guarantees a collective cognitive decline.
The Stakes: What This Means for Leadership and Organizations
For leaders, this crisis is operational, cultural, and strategic. The moment a team begins to trust automation more than human reflection, the integrity of every process begins to weaken.
When the first draft of a report, a proposal, or a decision memo comes from an AI system, something subtle happens. The human role shifts from creator to curator. We stop constructing arguments and start editing outputs. We begin to react instead of originate. Over time, this process rewires not just how we work, but how we think about thinking.
In organizational terms, that shift creates three long-term risks:

Studies from Stanford’s Human-Centered AI Institute show that frequent AI users display a decline in “metacognitive monitoring”, meaning their ability to accurately judge the quality of their own reasoning weakens. In simpler terms, they trust what looks good more than what is good.
So far, humanity is failing the adaptation process to AI which now shows grave danger signs rather than the initial promise of a brighter future for all. We have introduced an accelerator into systems that were already biased toward speed and appearance. The result is predictable: we confuse productivity with progress and end up producing faster versions of the same shallow thinking.
The most alarming part is that the people most at risk are the most capable ones: the experts, the consultants, the strategists. Those who built their identity on superior judgment. When these professionals begin to lean on AI too heavily, they lose the very muscle that made them indispensable.
Reframing the Conversation: The Real Role of AI at Work
The question is not whether we should use AI. That debate is already over. The real question is how we use it, and more importantly, how we remain mentally and professionally sovereign while doing so.
AI should not replace thinking; it should provoke it. Its highest value lies not in giving us answers, but in giving us better questions.
In my work with leadership teams, I have seen the difference between those who use AI as a partner in reflection versus those who use it as a shortcut. The former sharpen their thinking by confronting alternative perspectives generated by the system. The latter become mere editors of algorithmic reasoning while losing their confidence and self-belief in the process.
To put it simply: AI can expand your vision, but only if you retain authorship of your interpretation. Otherwise, it becomes a substitute for thought instead of a stimulus for it.
The 3:1 Loop Turning AI Into a Thinking Partner, Not a Mirror
Most professionals use AI in one of two ways: as a shortcut or as a crutch.
In both cases, they end up reinforcing sameness: the same language, same structures, same arguments. But something is clearly missing and that is intellectual differentiation.
The next evolution is not about how much AI you use but about how you interact with it.
I call this framework the 3:1 Loop, and it’s based on one simple principle: for every one AI-generated answer you accept, you should ask it three new, original questions.
It’s a discipline that shifts your relationship with the tool from editor to explorer.
This way AI will not be used to finish your thinking but to stretch it.
Here’s how it works in practice:
1- Frame the Problem, Don’t Just Prompt It.
Instead of asking, “Write a summary on X,” ask, “What are three perspectives I’m not seeing about X: one optimistic, one skeptical, one neutral?”
This way you are seeking contrast to deepen your thinking about the topic.
2- Challenge the Output.
Once AI gives you an answer, don’t just polish it, interrogate it.
Ask: “What assumptions are you making here?” or “Who might disagree with this and why?”
This way you create cognitive friction which reignites your own reasoning and highlights any blindspots you may have on the subject..
3- Translate Insight Into Human Impact.
AI can identify what’s true, but only you can decide what matters.
Take what it gives you and connect it to real people, decisions, or consequences.
That’s where your unique contribution begins and where data becomes direction.
When you repeat this pattern: question, counter, translate, repeat, you train your brain to stay in charge of curiosity, not consumption. You turn AI from a tool of replication into a mechanism for original thought.
This is the type of AI usage, amongst others, that will help professionals stand out in the coming years: not by writing faster, but by thinking more originally under acceleration.

Take one task you completed using AI in the past seven days, perhaps a client report, a proposal, or even an internal email. Revisit it with three questions:
Where did AI’s reasoning end and mine begin?
Which part of this output actually reflects my professional judgment?
If a client asked me to defend every line, could I explain the logic behind it without referring to the tool?
If you struggle to answer these questions, you have just identified where your judgment is at risk of erosion. Awareness is the first step to rebuilding it.
Over time, this reflective discipline becomes a competitive advantage. It sharpens your cognitive presence, deepens your credibility, and ensures that your expertise evolves rather than evaporates.
The Deeper Lesson
The real danger of AI is not that it will replace us, but that it will convince us that we no longer need to think deeply. It offers comfort disguised as competence, and convenience disguised as clarity.
But leadership has never been about comfort. It has always been about discernment, accountability, and the courage to stay intellectually awake in an increasingly automated world.
Deloitte’s mistake was not technical; it was philosophical. It revealed what happens when a system values speed over quality, efficiency over reflection, and optics over ownership. Every organization today stands on that same edge.
We cannot afford to let technology define what “good thinking” looks like. The responsibility for that remains, and must remain, human!
